Employees should know which decisions they can make independently, which require consultation and which genuinely require executive approval.

Innovation metrics must also change. During discovery, teams should be measured on the quality and speed of learning. During validation, they should be measured on customer behaviour. During scaling, they should be measured on economics, reliability and strategic contribution. Applying final-stage revenue metrics to a discovery-stage experiment is equivalent to judging a seed by how much fruit it produces before it has developed roots.

For organizations unable to distinguish an innovation opportunity from an expensive management fashion, an external innovation audit or facilitated opportunity workshop can create a practical starting point. The purpose should be to map customer problems, internal bottlenecks, available capabilities and testable commercial opportunities—not to manufacture an impressive report that returns quietly to a filing cabinet.
